On-site vs live online AI training: which works better for teams?

The short answer
Both formats work, and anyone who tells you one is always better is selling their own delivery model. The real question is which trade-offs matter for your team: where people sit, how senior the audience is, what the budget covers, and whether you can spread sessions over weeks or must compress them into a day.
It also helps to notice what kind of training this is. AI training is hands-on work at a screen: writing prompts, checking outputs, building workflows in the tools people already use. That makes it unusually well suited to online delivery compared with, say, leadership or negotiation training, where the room itself does much of the work.
Where on-site wins
Presence changes behaviour. When a trainer is physically in the building, people close their laptops to distractions, stay past the scheduled end to ask questions, and talk to each other at the break about what they just tried. Those corridor conversations are where a lot of adoption actually starts.
On-site also wins the whiteboard moments: mapping a team's process on a wall and marking where AI fits is faster and more collaborative in person. And it wins senior buy-in. Executives who would half-attend a video call while triaging email will engage properly in a room, and their visible participation signals to everyone else that this matters. If your leadership needs convincing, a day on-site is often worth the premium for that alone.
The costs are real, though. You pay for the trainer's travel and time, a suitable room, and the coordination of getting everyone there on the same day. And because on-site usually means one visit, the format pushes you towards a single intensive day, which has its own retention problem, covered below.
Where live online wins
If your team is distributed, online is barely a choice. Flying twelve people to one office for a training day costs more than the training, and hybrid rooms, with half in person and half on a screen at the end of the table, reliably give remote attendees the worst of both formats.
Online also wins on cost and logistics: no travel or venue, easier scheduling across offices, and simple recording for people who miss a session. And for hands-on AI work specifically, screen share is genuinely good. Everyone sees the trainer's exact prompts and outputs, attendees can share their own screen for help in front of the group, and breakout rooms give small-group practice that a single physical room makes noisy. This is why training for small teams so often defaults to online: the economics and the format both fit.
The honest weaknesses: attention competes with email and Slack, cameras drift off, and the informal conversations that spread enthusiasm don't happen on their own. A good online trainer designs against this with short segments, frequent hands-on exercises, and named participation, rather than hoping people stay engaged through an hour of talking.
Cadence matters more than venue
The strongest argument for online delivery is what it makes affordable: spreading training over weeks. A single intensive day, whatever the venue, fights a known problem: people forget most of what they hear once, and there's no room to practise between sessions. Decades of learning research point the same way. Dunlosky and colleagues' major review rated distributed practice, spacing learning over time rather than massing it, among the most effective techniques studied.
A weekly cadence uses that: teach a skill, send people back to their real work to apply it, then start the next session with what worked and what stalled. Those "I tried it and..." openings are where the durable learning happens. Weekly on-site visits are usually impractical and expensive; weekly online sessions are routine. If you must choose between one brilliant day in person and six good weeks online, the six weeks win on retention almost every time.
What this looks like in practice

Online was the natural fit: the group was distributed, the work was screen-based, and the weekly rhythm gave people time to apply each session's material to their own product work before the next one. A common shape: an on-site kickoff day to build energy and get leadership visibly involved, then weekly online sessions for the hands-on skill building, then an optional on-site wrap-up to present results. What to avoid is the mixed room, with some attendees in person and some dialled in, because the remote half consistently disengages.
How to decide
Three questions settle most cases:
- Where does the team sit? Mostly one office: on-site is on the table. Distributed across cities or countries: go online and don't force a gathering.
- Can you spread sessions over weeks? If yes, weekly online sessions will usually beat a compressed day for retention. If the business genuinely can only release people for one day, on-site makes that day count harder.
- What does the budget need to cover? On-site adds travel, venue, and trainer time; if that squeezes out tailoring or follow-up, choose online and spend the difference on what actually makes training stick.
